Finding a new vision to drive future growth

Neuron Digital Group is a Hong Kong-based technology company focusing on smart building technology. Its wide-ranging product line digitises the built environment inside homes and office buildings, using Internet of Things (IoT) to help owners or facility managers monitor and control smart devices, optimise asset management, and improve building energy efficiency.

The company found itself at a critical crossroads: changes in the market called for a review of both current and future offerings, and a company-wide pivot towards a more scalable, product-driven operating model. To successfully manage this transformation, Neuron needed to realign its value proposition and strategic roadmap.

Creating a roadmap in two phases

With the goal of transitioning Neuron from a start-up to a scale-up organisation after 1.5 years of operation, Neuron’s leadership recognised the importance of leveraging insights and broader perspectives external consultants could offer. 

A transformation consultant like Zühlke could provide a holistic, bird’s-eye view of the operational architecture. Zühlke could help Neuron’s decision-makers better understand how their operating model could be enhanced across different parameters, as they pivoted towards a more product-centric business model.

At the outset, Zühlke proposed a two-phase solution divided between strategy and execution.

Phase One: From fragmented objectives to a unified vision

The initiative embarked on a comprehensive and strategic consultative journey led by the Zühlke team with Neuron's C-level executives, aimed at developing a holistic strategy for the company's transformation. The discussions were multi-faceted, delving into pivotal aspects such as modifications to the business model, product innovation, team dynamics, and process optimisation. 

As the strategy began to take shape, other leadership levels were progressively incorporated to ensure that a rich tapestry of perspectives was covered within the organisation, resulting in a more robust and well-rounded strategic framework. This methodical approach significantly enhanced the quality of the strategic planning, positioning Neuron for a successful transformation. 

The discussions involved asking some hard questions to Neuron's decision-makers - and helping them confront the issues these questions implied. 

Neuron Question Checklist

Initial feedback revealed the challenge faced by the company. The company's expanding portfolio, managed by dedicated teams specialising in IoT sensor technology for smart buildings, showcased their deep expertise and commitment to innovation. However, to maximise the potential of these teams, there was an opportunity to strengthen its core competence and migrate to more effective and commercial operations.

Recognising the importance of strategic alignment, Zühlke’s team initiated a comprehensive visioning exercise for Neuron, navigating away from previous project-based operations to a product-focused alignment towards the organisation's “North Star”.

The outcome was a strategic product and feature roadmap that was not merely an operational guide, but a manifesto aimed at optimising market penetration and maximising stakeholder value.

Neuron could use the new roadmap as a catalyst for change , facilitating the integration of various product uses into a single technology platform. It broke down operational barriers, providing a unified product strategy that aligned all development efforts. 
 

Phase Two: Rent-a-Startup expands capacity

To execute Neuron's strategic pivot, Zühlke moved into an implementation phase that involved their “Rent-a-Startup” service.

Rather than offering a one-size-fits-all solution, Zühlke adopted a more nuanced approach: deploying a highly cross-functional team of specialists aligned with the client's specific business goals. 

The team's skill set spanned multiple domains: product development, mobile technology, UI/UX, and cybersecurity. Their expertise helped the client to scale their product offerings and create the Neuron 2.0 platform and product suite.

Originally, the project was only set to cover the first phase, but the client saw the value in Zühlke's approach and extended the project's scope. The flexible range of solutions allowed the client to adjust their strategy over three to six months, ensuring it stayed aligned with their evolving organisational needs.

A clear roadmap for the future
